How To Manage Your Time

Since time management is the act or process of planning and exercising control over the amount of time spent on specific activities, a lot of improvements can be a made by becoming more organised in your approach to tasks and jobs.

Many of the texts on becoming a good manager of your time talk about the different ways to get organised. Most of the tips you will read, here or elsewhere, are about better organisation which comes in two parts; planning, prioritisation and programming.

Planning

Having a plan for what you need to do is better than a rough idea. This helps you to stick to what you must accomplish instead of going down distracting alleys of interest or nice-to-do.

Write a list all the tasks or goals that are your responsibility for the future period of time that you are planning for; a to-do list. Don't include routine tasks that you do every day; if they are regular and habitual then you need no reminder to tackle them. Also don't go into minute detail, unless your job is really big, complex or has different dependent parts. And don't spend ages on the list. Jared Sandberg said that some people spend more time organising their lists than they do completing jobs that they can tick off.

Prioritising

Once you have a list of jobs, decide which are the most important to be done. 20% of the jobs on the list will provide 80% of the value. These are obviously the first jobs to work on in case you don't have time to move on to anything else. How you do this is not set in stone but setting importance against all tasks is vital. That way you can determine easily what gets left until last.

Within this prioritisation there should also be an assessment of urgency. President Eisenhower said that, 'What is important is seldom urgent and what is urgent is seldom important'. From that has grown a matrix bearing his name, although popularised by Steven Covey. By rating things in a binary fashion as urgent or not and important or not, you end up with everything divided into four quadrants.

Things that are neither urgent nor important can be ignored and never done. That's easy in theory but some of the trivia and the enjoyable but unproductive things will be hard to get rid of. Be ruthless.

Stuff that is important but not urgent can be planned for the future. My tax return is important but is not due until January and so it can be a planned task for October every year. Alternatively I can leave it until December, get interrupted by Christmas and then on New Year's Day move it into the Important And Urgent box.

Anything that is urgent but unimportant does not necessarily need to be done by you. Unless of course you are the only person in your organisation or you are thinking of your own private life in which case it has to be you. Even then you might find that it is cost-effective to employ someone to do it for you, if your hourly rate is lower than theirs. You earn more by concentrating on the important things and pay out only a proportion of your income to get the other urgent things done. This could mean employing someone to sift your emails or to get the cleaning done at home.

Finally there are the important and urgent jobs that have to be done by you now. First ask yourself, are they really urgent or is that simply someone else's assessment? Just because they want a response yesterday does not necessarily make it your urgency. However, if your boss says it's urgent, it probably is!

If you are a leader of other people, it is suggested that only 15% of your time should be spent on the firefighting of urgent AND important tasks, 20% on planned important tasks and the rest of your time (more than half) you should use to delegate the other urgencies to your team.


Evaluating & Programming (or another spot of planning)

Once you know what has to be done and in what order, it is useful to estimate how long things will take. That way you can make a plan for a discrete period of time (a day or a week), confident that you will get it all achieved.

Within this evaluation, you need to leave some slack, a period of contingency for things that run over your estimate. Also there needs to be time to tackle the urgent tasks that you don't yet know about; those things that get added to your to-do list after they have been done, immediately to be ticked off.

If you are not sure about how long jobs will take then you can use the comparative method outlined in the SCRUM process. Each job is classified against the others and given some form of rating or points instead of rather a time. After the first period of working you can check how many points you accomplished and use that knowledge to programme the next time period. You can quickly become adept at programming a realistic amount of work and be able to estimate final completions as a result. Designed originally for the IT industry, the SCRUM process has since been used in many other settings, even in education. 

Conclusion

Good time management is vital if you want to be more effective and all of us can improve in some little ways. Become more organised with the plans you make; set goals and then prioritise them. On top of that, look at what you already do and prioritise these tasks too. You should find that you can stop doing some of them because they are neither important or urgent.

You can put off making changes or instead you can implement something small today. Then carry on that forming habit to make a difference into the future.
